Document to tickets

Hand it a PRD, BRD or FRD and get the epics and stories the document actually implies — grouped, with acceptance criteria, and with the decisions the document never made listed as decisions instead of quietly turned into tickets.

Asks for
  • The document — a PRD, BRD or FRD, pasted or uploaded
  • How your team writes stories, if you have a house style
Gives back
  • Epics grouped by outcome, each with its stories
  • Acceptance criteria in one consistent shape across the whole backlog
  • A pointer from every ticket back to the section it came from
  • What the document leaves undecided, listed as decisions with owners

What it gives you

Epic — Import a backlog without retyping it [PRD §2.1, §2.2]
Story Import a CSV and see the column match [§2.1]
Story Correct a column match before saving [§2.1]
Story Keep a row with missing data and report it [FRD FR-14]

Epic — Rank what was imported [PRD §2.2]
Story Rank on import, before saving [§2.2]

Decisions the document does not make
  — Row limit per import. §2.1 says "a reasonable number". Owner: you.
The shape of a breakdown, shortened.

How it works

Breaking a document into tickets by hand takes an afternoon and produces an inconsistent backlog: the stories written first are detailed, the ones written at four o’clock are titles. Worse, every gap in the document gets filled on the way through, by whoever is typing, without anyone recording that a decision was made.

This reads the whole document first, so the breakdown is consistent across it: epics grouped by outcome, stories sized to be releasable, criteria in the same shape throughout. Each ticket points back at the section it came from, which is what lets a reviewer check the breakdown against the source rather than against their memory of it.

And the gaps come out as gaps. A requirement the document states loosely becomes a story with a named open question rather than a story with an invented rule. That list is the real output for most documents: it is the set of things somebody has to decide before the sprint, found in twenty minutes instead of in week two.

Who it is for

A PM with an approved document and an empty backlog, who has to turn one into the other before refinement on Thursday.

Where it stops

It breaks down what the document says, so a vague document produces a backlog of open questions — which is the correct output, not a failure. It does not estimate, sequence or assign; Prioritisation ranks the result and Capacity planner decides what fits.

Questions people ask

Does it write the tickets into Jira?

It produces the epics and stories with their criteria, ready to copy or export, rather than writing into your tracker. That is deliberate for now: a tool that creates fifty tickets in a shared project on its own first try is a tool that creates fifty tickets somebody has to delete. Review the breakdown, then create them — the open-decisions list in particular is usually worth settling before anything lands on a board.

What happens to the parts of the document that are vague?

They become stories with named open questions attached, not stories with invented rules. This is the main reason to run it rather than break the document down by hand: when a person does it, every vague sentence gets resolved silently by whoever is typing, and nobody records that a decision happened. A list of fifteen undecided things found in twenty minutes is cheaper than finding them one at a time in sprint.

Which documents can it read?

A PRD, a BRD or an FRD, pasted in or uploaded, written in PikoPM or anywhere else. It reads the structure it finds rather than requiring a particular template, so a document with its own headings works fine. Where the document mixes business case and behaviour in one file — common enough — the breakdown separates them, and the business-case parts come back as context rather than tickets.
